Email Segmentation Strategy: 5 Segments to Build Before Peak Season

Most teams know they should segment. Fewer actually do it when it counts, because segmentation always feels like a project for a quieter month. Peak season is when skipping it costs the most. More brands send more email to the same inboxes, and the emails that feel relevant are the ones that get opened.

An email segmentation strategy doesn't need dozens of segments. It needs a handful of the right ones, built before the busy weeks start.

What is an email segmentation strategy?

An email segmentation strategy is a plan for dividing your list into groups based on what you know about your subscribers, such as how recently they engaged, whether they've bought from you and when they joined. Each group then gets the emails most relevant to it, instead of everyone getting the same send.

Why segmentation matters more in November

Three things change in peak season:

  • Inboxes get crowded. Your subscribers are hearing from far more brands than usual. Relevance is how you stand out.
  • You send more often. Extra sends to people who aren't interested lead to unsubscribes and spam complaints, which affect your sender reputation for every email that follows.
  • The stakes per send go up. A well-targeted Black Friday email can do a month's work. A poorly targeted one can damage the relationship you built all year.

The five segments to build this week

1. Recently engaged subscribers

Everyone who has opened or clicked in the last 90 days. This is your core peak-season audience and the group your first and most important sends should go to. Engaged subscribers are the most likely to respond, and their positive engagement tells mailbox providers your email is wanted.

2. Customers

People who have bought from you before. They already trust you, so they don't need convincing; they need a reason to come back. Early access, a thank-you offer or a heads-up about stock usually works better here than your loudest promotion.

3. New subscribers

People who joined in the last 60 days. They don't know you well yet. A run of five promotional emails in a week can be the reason they unsubscribe. Give them a lighter cadence and make sure your welcome emails have done their job first.

4. Your most valuable subscribers

Your best customers, by order value, frequency or both. These are the people worth treating differently: early access, a personal note, a reason to feel noticed. They are also the people you least want to lose to over-sending.

5. Unengaged subscribers

People who haven't opened or clicked in six months or more. This is the segment most teams forget to build, and it matters because of who you leave out. Sending your heaviest volume of the year to people who've stopped listening is one of the fastest ways to hurt deliverability. Exclude them from peak sends, or reach them with one gentle, separate email later.

Who you leave out matters as much as who you include

Segmentation isn't only about tailoring messages. It's also about protecting your sending. Every email to someone who doesn't want it is a small risk: an ignored message, a deletion without reading, a complaint. In a normal month that risk is low. When you double your volume, it compounds.

A simple rule for peak season: the more often you plan to send, the narrower the audience should be.

How to make your segments work during the season

  • Build them now, not on the day. Segments take time to check, and you'll want time to test.
  • Let them update automatically. Base segments on rules (last opened, last purchased) rather than one-off exports, so they stay accurate as the season moves.
  • Plan a different cadence per segment. Engaged subscribers and customers can hear from you more often. New and unengaged subscribers should hear from you less.
  • Compare results. After each send, look at how each segment performed against the others, and adjust before the next one.

A quick segmentation checklist

  1. Have you built an engaged segment (opened or clicked in the last 90 days)?
  2. Can you separate customers from subscribers who haven't bought?
  3. Do new subscribers get a lighter cadence?
  4. Have you identified your most valuable customers?
  5. Are unengaged subscribers excluded from your heaviest sends?

Frequently asked questions

What is email segmentation? Email segmentation is dividing your email list into smaller groups based on shared characteristics, such as engagement, purchase history or sign-up date, so each group receives more relevant emails.

How many segments should I have? Start with a few that change what you send: engaged, customers, new and unengaged subscribers. Add more only when you'll actually send them something different.

Should I email unengaged subscribers on Black Friday? Generally, no. Sending peak-season volume to people who haven't engaged in months increases the risk of complaints and can hurt deliverability for your whole list.

When should I build my Black Friday segments? A few weeks before your first peak-season send, so you have time to check them and test your emails.
